Retailing Beyond NDC — The Transition to Order Is the Real Work

For a decade, NDC (New Distribution Capability) has been the cornerstone of the industry's retailing transformation agenda. Airlines, technology providers, and distribution partners invested heavily in NDC with the expectation that it would usher in a new era of personalized, dynamic retailing. Yet an uncomfortable question remains: has NDC truly transformed airline retailing, or has it mainly modernized the way existing products are distributed?

At JR Technologies, we believe the industry's focus on distribution has overshadowed a more fundamental challenge: true retail transformation requires modernization across the entire airline value chain. Modern retailing is not just about how offers are distributed; it is about creating a fully integrated, end-to-end retailing environment built on a modern data foundation.

To realize the full promise of retailing, airlines need systems that support AI-driven distribution, AI-assisted servicing, and a single source of truth that connects every part of the operation. This modern data layer must seamlessly support downstream functions such as revenue accounting, disruption management, fulfillment, pricing optimization, bundling, and offer presentation. Only by modernizing both the commercial and operational foundations of the airline can the industry achieve the retailing transformation it originally envisioned

From distribution to transformation

Many transformation programs have not failed — they have quietly slowed, caught between distribution transformation and internal delivery transformation. The focus has been on offers and retail, while the entire downstream depends on the shift from tickets to orders. That dependency has forced a sequential transition, with a real cost in time.

Transformation is a hybrid-world exercise, with modern retailing running alongside legacy systems for years, not months. One key challenge is data: fragmentation and uneven quality across the airlines’ ecosystem. Surviving the hybrid world calls for an architecture-first, data-first approach — the foundation for openness, personalization, compliance, servicing, and automated, AI-driven processes alike.

What end-to-end Modern Retailing looks like with Aerostream

At JR Technologies, we believe that while the promise of new revenue opportunities has been a major driver of airline transformation programs, the greatest challenge is often the cost, complexity, and duration of the full transformation itself. Success today depends on accelerating time to value, improving efficiency, reducing risk and preparing the airlines’ ecosystem for AI enabled servicing and retailing.

Aerostream was built around two core principles: a data-first architecture, and a transformation approach that decouples distribution modernization from the broader system transformation. This allows airlines to modernize distribution capabilities immediately, without waiting for an entire transformation program to be completed. Our modular design gives airlines the flexibility to move at their own pace and prioritize capabilities that matter most to their business.

Because Aerostream is order-based end-to-end, the living order becomes the singles source of truth across the retailing ecosystem. The same order record flows through servicing, accounting, fulfillment, and delivery processes, eliminating the need for multiple layers of reconciliation and enabling true operational modernization.

Aerostream is designed to coexist with an airline’s existing PSS, helping airlines manage both traditional and modern retailing environments throughout the transition period without disrupting current operations.

The platform also enables airlines to assemble, sell, and service the entire travel journey, including non-air products and partner services, as a single one-order rather than a flight centric PNR with attachments bolted on. This creates a more seamless experience for both airlines and travelers.

Built on principals of openness and interoperability, Aerostream enables collaboration across the travel ecosystems while avoiding vendor lock-in. Combined with its unified data foundation, Aerostream creates conditions for intelligent retailing and AI-driven innovation at scale.

The real point

NDC was necessary. But it was never sufficient to achieve true airline retail transformation. The airlines that lead the next decade are not the ones that finished distribution first — they are the ones now doing the harder work: the transition few want to pay for, and the data foundation everything else depends on.

Retailing beyond NDC is not a milestone to be reached but a capability to be built — and the airlines that treat the transition as the work, not the wait, are the ones that will retail on their own terms while others are still catching up.
